This regularly gets asked by new coxswains at the start of each season so hopefully this helps you learn the order of the switches, as well as who’s being switched in and out.

It’s not nearly as difficult as it looks but it does help to familiarize yourself with the transitions before you actually need to call them.

If you’ve ever been asked what the most important skill is for coxswains, what was your answer? The common one for inexperienced coxswains is “motivation” (can’t even eye-roll it anymore, it’s that ubiquitous), whereas coxswains who have been at it for a few seasons will usually say “safety”, which is both right and wrong because you need this dynamic skill first if you want to be safe.

The title of today’s post should give it away – it’s awareness. 

The basic definition of awareness is being able to identify, process, and comprehend information about the situation you’re in. To get better at doing all three of those things, there’s a couple things you can do:

Learn to anticipate rather than react

Think ahead about how future actions (of yourself, other coxswains, the conditions, etc.) will affect the environment around you.

Go with your gut

If your gut says “don’t try to cross in front of that eight that is 200m away and rowing at full pressure”, don’t do it.

Avoid situational overload

This can be tough when you’re just starting out but educating yourself on what you don’t know/understand and learning how to prioritize information so you’re not going on a needle-in-a-haystack search through your brain to figure out what needs to happen will make your life a lot easier.

Don’t get complacent

The times I’ve screwed up the most during practice have been on slow days where it’s easy to just go through the routine motions rather than deliberately execute each action. Cockiness also plays a big part here. If you start assuming that everything is under control it becomes easy to stop paying attention to anything that isn’t right in front of your face.

Be alert

You know how they say don’t drive when you’re tired because it impairs your reaction time? Same goes with steering a 53 foot long shell. It’s your responsibility to minimize how fatigued you are by managing your time outside the boathouse well enough that you’re able to get an adequate amount of sleep in order to be rested and ready for practice. College freshmen with early morning practices tend to learn this in “trial by fire” fashion (guilty).

If you’ve ever asked me what you need to do to make it at “the next level” you know that I’ve said that being a good JNT coxswain, a good college coxswain, a good U23 coxswain, or a good national team coxswain is all about getting incrementally better at executing the basics. That starts with doing each of the things listed above. You’d be amazed at how drastically more competent and skilled you can become just by being aware of the little things and doing each of them well.

With all that said, what do you need to be aware of on any given day? Have you ever actually thought about it? Here’s a short, minimally detailed, and not even remotely comprehensive list to get you started.

Bridge arches (which ones can you use/not use and when)

Obstacles or obstructions on the dock

Other crews (on land and on the water)

Your surroundings

Traffic

Conditions

Noise levels of your environment (since this will impact your communication with your coach, other coxswains, and maybe your own crew)

Expectations and goals for practice/the race

Your language (what you’re saying and how you’re saying it)

Health of yourself and the athletes

The practice/race plan

Practice management

Coaching styles and the terminology used (different coaches do/say things in different ways, which is important when you’re at summer camps and with coaches you’re not familiar with)

Matching your tone with practice (not coxing steady state the same way you cox drills)

The purpose of drills, practice, pieces, etc.

Equipment

Steering (boat responds slower with less people rowing, will be affected by conditions, current, skill level of yourself and rowers, etc.)

Your level of understanding/comprehension of your coach’s instructions (if you recognize you don’t know what’s going on, say something)

Bladework, balance, timing, and general technique of the crew

Nearly every skill you could possibly want to work on this season – whether it’s steering, identifying technical issues, etc. – starts with awareness. It encompasses everything we do. If you still haven’t identified any specific areas for improvement for this spring, start here. When you do come up with your list of things to work on, you’ll have a leg up if you’ve already spent a few practices doing everything listed above.

This week’s video isn’t embeddable so you’ll have to click over to the Olympic channel to watch it. It’s a quick 5 minute interview with Pete Cipollone where he reflects on his two Olympic games and the USA’s “third time’s the charm” shot at getting a gold medal after falling short in 1996 and 2000.

Coxswains especially, there’s a lot for us to relate to in this video so I encourage you to check it out. If you take away one thing, make it be what he says about not changing the race plan – “don’t do anything stupid, don’t do anything you don’t have to do”. If you’re up on the field and something is clearly going right, keep doing whatever you’re doing. Solid words of wisdom as we gear up for the spring season.

I’m only calling this a “hack” because I couldn’t think of a better title.

I think I’ve talked about this before but it’s come up a few times over email lately so I thought I’d write a quick post going into a bit more detail about a trick I used in high school to keep me from being too hard on myself if/when my confidence was taking a hit.

When my coach initially suggested this to us, I thought it was so cheesy. Rather than seeing it as a practical tool, it just seemed like a way to put yourself in a bubble and make it easier to block out any sort of criticism and ignore the mistakes you were making. If you have the wrong attitude it can absolutely be both of those things but if you use it the right way, it’s a great way to help you figure out processes that work and develop your confidence, objectivity, and self-awareness (all of which are, obviously, critical traits for a coxswain).

My approach to this exercise admittedly started off pretty weak. I’d occasionally write down “steered a good line today” or “were the fastest ones to launch after getting hands on” but things like that never actually made me feel better after a bad practice. I told my coach this and he basically said “well yea, no shit” (very nicely though, as was always his style). Everything I’d written down was stuff that I was expected to be doing anyways … so why should I get credit or be patting myself on the back for that? This was one of those critical points in my coxing career because it was when my coach pressed me to start asking “why” and “how”.

Why were we the first ones to launch? Because I’d spent time before practice figuring out what the plan was (drills, workout, were we going upstream or downstream, etc.) so I wouldn’t have to do it at the same time as the other coxswains after the warmup or while we were on the dock. Because I’d used my time better during the warmup to get my tools together and talk with the other coxswains about what order we wanted to launch in. Because I got over thinking that the rowers would think I was being a bitch if I more assertively said “let’s get hands on” instead of just waiting for everyone to make their way over to the boat.

How did I steer a good line today? I trial-and-error’ed the most effective way to hold the cables to minimize unnecessary movements of the rudder and put into practice the one I felt worked best. I held myself to a higher standard because we went out with the 1V and 2V and I was the middle crew when going three across. I was assertive and confident (and didn’t have to fake it!) when communicating with the varsity coxswains about our points.

The how’s and why’s were always the most labor-intensive because they made me think, which admittedly is sometimes the last thing you want to be doing after a long practice or a bad row. More times than not I’d keep it super simple (sometimes all you wanna say is “got a high five from the men’s V8 stroke after subbing in for them today” and leave it at that) but I know unequivocally that the few minutes I’d spend doing this after practice made me a stronger coxswain and helped me keep in perspective that even if I had a slip-up, I was still on the right track and doing a lot of things right.

To keep myself accountable and out of that bubble I mentioned earlier, I always acknowledged the less than stellar days when practice didn’t go well or I screwed up because, as I’ve talked about plenty of times before, there’s a lot to be gained from that, even if it’s just being self-aware enough to admit that you handled this situation completely wrong and now you know for the future that XYZ is a better approach.

This was always the messiest part of my notebook because it was just a season-long haphazard list of all the little things that I felt were tangible representations of the fact that I was getting better. When I started feeling like I’d hit a plateau or like my shortcomings were outweighing my strengths, I’d look through what I’d written and use that as a confidence boost to remind myself that I’m actually turning into a pretty good coxswain and one shitty practice isn’t the end of the world or as a kick in the ass to come up with the plan to do better. It also made assessing my progress at the end of the season with my coaches a little easier because I’d already subtly been keeping track of it over the past few months.

Like pretty much everything else on this blog, everything I’m telling you works … it just might not work for you. If you like the idea but not the method, by all means adapt it to whatever works for you. One of my friends had a very rigid approach to doing this (his was kind of bullet journal-y, if you’re familiar with them) whereas I recognized that if I wanted this to work for me, it needed to just be a simple, not over-analyzed list with the occasional expansion on topics when it was warranted. If you find yourself looking for ways to get better or feeling like you’re burning out or plateauing, don’t overlook little things like this as a way to help you through (or out of) those situations.

Wellesley College WV8+ Final 2016 NCAA Championships

I posted the recording from Wellesley’s heat at NCAAs back in December (you can check it out here) and similar to that recording, the audio’s a little muffled here. This is actually a good thing to keep in mind too now that the spring season is getting closer – if you’re not using a GoPro, make sure you play around with different spots to put your recorder so you can find one that protects it from the water while still being able to capture a clear sound.

If you want to watch the NCAA’s footage of the race and listen to their commentary, you can check it out here – skip ahead to 3:23:00ish (the race starts about a minute after that). Wellesley is in Lane 2 with the black boat and blue and white oars. I’d also recommend muting the NCAA video and starting the recording when the race starts, that way you can listen to the race as you watch it.

From a coxing standpoint, this piece accomplishes three of the things that make up a good recording – there’s no screaming off the line, she gives consistent updates on their pace and position, and at the end of the race you have a pretty good idea of where most of the crews finished just based on the updates she was giving throughout the piece. All of that is rooted in communication so if you’re a sophomore or junior who is trying to put together audio to sent to the JNT or college coaches, I would highly recommend you make your communication skills a central focus during practice in the weeks leading up to your first race. Ale demonstrates really well how to do this effectively by keeping the information concise (aka saying only what needs to be said) and using her tone rather than volume to convey her message.

One of the most well executed parts of the race was when they’re crossing 1000m between 3:16 and 3:42ish. Through the first 1000m there’s this focus of just chipping away at the field stroke by stroke in order to establish their lead and then as they come across 1000m it’s like OK, we’ve got now, if anyone else wants it, they’re gonna have to take it from us because we are not giving it up.

I think the best part of the NCAA commentary is near the end where Williams starts to take the rate up but Wellesley is still at like, a 33 or something, and the announcer says they have “plenty of stroke rate left to go up and not much water left to defend”. That’s probably the best position you could be in coming into the last 250m of a race.

Other calls I liked:

“Catches with her, shoulders with her…”

“Our confidence in two … one … two, our confidence. MOVE through that 1000 … MOVE through that 1000. Seize it now … seize it now, blue. We command this. Sit up, we’re across. Sit up, now this is our 500 because we’ve trained … LET’S GO!

Right off the start, I like the “draw through” call on the first stroke. That’s an easy one to whiff, especially if your blade’s not all the way buried or you pull out of the catch instead of push, so having that call as a reminder is a good way to make sure everyone stays horizontal through the drive.

Out of the high strokes they make their shift down to base and at 1:47 you hear him say that he wants to shift down one more beat to a 35. His execution here (between 1:47 and 2:00ish) is really smooth, mainly because there’s no sense of urgency in his tone that the shift has to happen right freakin’ now like you sometimes hear in other recordings. He draws it out over a couple of strokes which allows him time to make very clear, direct calls about what he wants and most importantly (especially when it comes to rate shifts), when he wants it to happen. This is something you should regularly be practicing when you’re doing pyramid pieces or anything else involving rate shifts, that way you can establish a good flow in initiating it and the crew can get accustomed to the calls you’ll make when the rate needs to change.

Little goals are obviously a big part of any race plan and he does a good job here of (indirectly) tying those to the crew’s overall technique. You’ve gotta be careful about making too many technical calls during a race and becoming hyperfocused on that but I think he does a good job of balancing those calls with follow-up calls that say where they are now on Georgetown after taking a few strokes to get the blades in, swing through a headwind, keep the outside shoulder up, etc.

The only thing I’d suggest not doing from this recording really isn’t that egregious but there’s definitely better – or at least clearer – ways to call it. Rather than saying “200m ’til the 500m mark” just say “750 to go” or if you’re making a move at 500, “15 strokes ’til we make our move”.

Other calls I liked:

“At the 500, we’re gonna walk away. We’re gonna sting at the 5…”

“Stay loose, stay long … stay loose, stay long…”, said on the drive, recovery.

Question of the Day

Hi! How would you recommend handling other coxswains that believe in “dictatorship”? I’m in my 3rd year of coxing and have always had the thought process that I am not a dictator or boss, or that the rowers work for me, but that I work for the rowers so that they can perform to the best of their abilities. As long as we are working hard and accomplishing our goals, I see no reason as to why we can’t have fun. My boat last year had this mindset and we always did extremely well and had good attitudes most of the time. However, this year the coxswains who have been with our team for a shorter time than myself (I am the oldest cox) believe that they can be dictators and that it’s alright for them to force the rowers to perform workouts the way that they want them done, rather than what works best for the rowers. How can I handle this? I’ve already talked to the other coxes but they don’t care. 

It would probably also be helpful to add that our coaches don’t really care about this situation either. I know that it bothers several of the rowers but I don’t know what I can do at this point.

If you’ve pointed out the problem, explained why that approach doesn’t work and how it ultimately hurts the team (and themselves), given suggestions on how to act/lead in a more effective manner, etc., all while getting zero support from the coaches … I don’t really know what else you can (be expected to) do. I’ve been in similar positions, both while coaching our coxswains right now and when I was on my own teams, and it’s frustrating as hell to be in a leadership position and know that there’s this expectation that you’ll take the initiative to address the problem but then see absolutely nothing come of it when you do. It’s like the personification of the “you can lead a horse to water but you can’t make them drink” saying.

I can’t even get into the coaches not caring. Like … seriously? I said this to someone else a few weeks ago (linked below – a lot of the advice in there I’d give to you too) but if the coaches aren’t going to do the bare minimum in addressing shit like this then they really have no room to be annoyed when certain crews underperform as the season gets underway.

Related: Hi! I’m in my third year of coxing in college. I coxed the 2V my first two years but this fall I was moved up to the 1V. There are a few other coxswains on our team but honestly, most of them don’t know what they’re doing and won’t put in effort to improve. I’ve noticed that when I’m occasionally put back into the 2V (which is mainly made up of the same rowers as last year’s 2V) for practice, the rowers have lost a lot of technique. Stroke seat (who was my stroke in the 2V last year) has told me that the other coxswains don’t know how to correct technique and will either ignore it or tell them to do the wrong thing. She has also said that the coxswains don’t know how to call pieces and aren’t helping them get to the stroke rate or split they need to be at. I also found out that several of 2V rowers no longer trust coxswains because the other coxswains have constantly lied to them about stroke rate, split, distance, time, etc.

I don’t think it’s your responsibility to handle this. I think it’s your responsibility as the oldest coxswain on the team to address it, which it sounds like you have, but you can’t be the only person trying to get them to adjust their approach. The rowers need to speak up too and let them know that their way of communicating isn’t working. It’s really easy to bitch about stuff like this behind their backs but nothing’s going to change unless you address it head on and part of the responsibility for doing that lies with them.

A good way to go about that is to have the rowers direct their feedback towards one of the older rowers (even better if they’re a team captain) and then you and that rower can talk to the coxswains on your own after practice one day. In this situation you can let the rower lead the discussion so that they can explain why their attitudes are a problem and what it feels like to be on the receiving end of it. From there you can offer yourself up as a resource if they want help in figuring out better ways to communicate with the team but I also think you need to take a hard stance here and let them know that all they’re doing is undermining themselves by acting like this. If/when they get pissed because they suddenly realized no one on the team respects them, they’ll only have themselves to blame and that sucks but that’s the hole they dug themselves into.

I know that seems like a harsh thing to say too (it really isn’t though) but I honestly feel like if more people (coaches, captains, whoever…) made points like that to coxswains early on, situations like this would way occur less often. It obviously won’t prevent everyone from getting drunk with (perceived) power but if they realize it’ll take twice as long and five times as much effort to overcome this than if they’d just acted like a normal person to begin with, they might make a bit more of an effort to be self-aware with regards to their actions and interactions with the team.

I am a freshman in high school cox and I am friends with an 8th grade cox. She isn’t done growing but is worried that she will be over the weight limit (aka minimum) when she is so she is trying to lose weight. She claims to just want to eat healthier but she does not eat lunch, has mentioned cutting sodium and fat significantly, and is tracking her calories. I think she has an eating disorder, which I have had before and don’t want her to go through. What should I do? I want her to be safe. ?

I touched on this in a similar question a few months ago (linked below) but I think you’ve gotta be careful about assuming someone has an eating disorder just because they’re changing their eating habits. I get what you’re saying and can see why you might be concerned, especially since she’s only in 8th grade, but I wouldn’t jump to the worst possible conclusion just yet.

Related: Hello! I’m a collegiate rower currently at a D3 school. Recently I’ve noticed that my team’s top coxswain has seemed to have lost a lot of weight in the past few months. By this, I mean she seems to have lost 10 to 15lbs, which is a lot considering she’s 5’4″ and wasn’t over the 110lb minimum by more than 7 or 8lbs last season. I don’t believe she eats very often but when I do see her eat she doesn’t seem to have an eating disorder. I’m not sure whether or not I should be concerned about her weight loss and if I should bring it up with someone?

If you’ve dealt with an eating disorder and can see her starting to fall into the same habits you did, point that out (without being accusatory). There’s nothing wrong with tracking what you’re eating or cutting back on unhealthy stuff but there’s always the risk of taking it too far, sometimes without even realizing it, and having someone else point out that they can see you doing the same things they did can be the wake up call that gets them to reassess their approach. Point is, I’d be much more responsive to someone that said “hey, I’ve dealt with disordered eating, it started off as just wanting to lose a few pounds but I got really caught up in counting calories, it spiraled out of control pretty fast, etc. and I’m concerned because I see you doing some of the same things I did, which I now realize was doing more harm than good…” than someone who said “you stopped eating lunch, you stopped eating salt, you must have an eating disorder”.

The response there will either be “I’m good” or “…hmm”, in which case you should drop it if it’s the former (I mean, keep an eye on it if you’re really that concerned but don’t hover or keep belaboring the point) or offer her some advice if it’s the latter. If you’ve since recovered or are recovering from your eating disorder, talk with her about what you’re doing now to be healthy and maintain a good diet. If talking with a nutritionist, one of your coaches, etc. helped you, recommend it to her as an option if she finds she wants or needs help.

Also point out that as a freshman (presumably novice) coxswain, no one gives a fuck what you weigh. It’s literally the least important thing when you’re just learning how to cox. None of you are competitive enough at that stage for your coxswain’s weight to make any sort of difference in your speed. As long as you’re under like, 135 max (there’s gotta be a line somewhere), you should be perfectly fine.

Look, you’re closer to this situation than I am so you have to use your best judgment based on whatever you’re seeing. There is no perfect, step-by-step way to handle stuff like this. If you’re afraid to confront her directly, maybe ask your coach if they can address coxswain weight in general to all the coxswains (that way she’s not being singled out) and dispel the myth that they must weigh 110lbs or 120lbs on the dot every day of their entire high school career or else they’ll never get boated ever. Maybe hearing that will alleviate some of her worries.

If there’s one question that dominates my inbox between November and March (besides “what should I do during winter training”) it’s “how do I cox people on the erg?”. Steady state on the ergs is easy because you can mostly leave the rowers alone and just let them go at it but erg tests, like 2ks, usually require a bit more involvement on your part. With CRASH-Bs coming up, here’s a few things to keep in mind.

The Golden rule of coxing rowers on the erg

Prior to the piece, ask if they want to be coxed. If they don’t, respect that and leave. them. alone. Don’t be that coxswain that gets all pissy and makes their decision all about you. It’s not and no one wants to waste their time doling out fake platitudes to make you feel better about yourself just because someone said “don’t cox me”.

Things to know

If you’re coxing people, you should know the following:

Their PR, previous time, and goal for this piece

What splits they’re trying to hold (either their overall average split or their split for each 500)

What calls resonate the best (some thrive on the heavily motivational stuff, others just need the occasional technical reminder)

When they want/need support (i.e. at 1200 because that’s where they tend to hit the wall, if you see their splits go above X, etc.)

We make this easy for our coxswains by having each guy send us their race plans that we then write on notecards and tape to their ergs (example below). By eliminating the need to memorize multiple individual race plans and requests, they can focus more on coxing and helping the guys hit their goals.

If they’re having a bad piece

It sucks watching your friends have a bad piece but rarely, if ever, does a half-hearted “you can do it!” (that you’re only saying because you don’t know what else to say) work here. If anything it just pisses them off so unless they specifically say to do that, focus more on giving them tangible, achievable goals to hit that will pull double-duty by serving as motivation to continue pushing to the end of the piece. Below are a couple examples but this is something you should directly ask them too – “if you start falling off pace, what can I do to help you get back on track?”.

If their splits are getting erratic, try to get them to hold a consistent pace for ten strokes. It doesn’t need to be their goal split, it just needs to be a split that they can commit to for an easily achievable amount of time. Focus on breathing and getting them re-dialed in to their race plan.

If they’re falling off pace and sitting at a 1:39 when they need to be at a 1:36 (and you know they’re capable of hitting it), get them to hit their splits for a couple strokes (twice max for 2-3 strokes each) before digging in and pushing the numbers back down. Super simple calls here like “there it is!” or “YEA that it’s, hit it again” just to get them to see that they can hit those numbers can be the kick of encouragement they need to recommit and get after it.

Similarly, you should know the rowers well enough to know when they’re having a bad piece because of something external (like they’ve got a cold, have a nagging injury, are dealing with academic stress, whatever…) or when they’re just feeling sorry for themselves and settling for whatever time they end up with. I can’t lay that out for you so just like our coxswains and I have done with our rowers, you’ve gotta do the same with yours – observe, observe, observe. Sometimes there will be a piece where it’s not about the time, it’s just about finishing it and other times, you just need to get behind them and say “stop feeling sorry for yourself, let’s go“. The better you know your athletes, the easier it’ll be for you to determine which one of those is appropriate.

Lately I’ve been emailing with several coxswains who have been using their time indoors to work on their calls and eliminate some of the repetitiveness that comes with not knowing what to say. A question I got back in December (that encapsulates the general vibe of the other questions I’ve been asked) said “how do you suggest rephrasing things and not just spouting meaningless calls?”. Below is my response.

“As far as styles of calls, it’s different for every coxswain and varies between the crews they’re coxing. So, knowing your crew is step one. What do they respond best to? Are they the type of crew that needs a lot of positive reinforcement and motivation or are they the type that wants very blunt, straightforward, no bullshit-type of calls?

Step two is understanding technique and the style of rowing your coach is trying to teach. The more you understand the nuances of the rowing stroke, how the bodies connect to the blades, etc. the easier it will be for you to communicate what you’re seeing and feeling to what actually needs to happen. The winter is a good time to talk about all this with your coach and ask questions if you have them.

Step three is taking a copious amount of notes. If you’re ever in the launch you should be able to come off the water with at least a page or two of notes based on the things you hear your coach saying. Obviously it’s a little harder to do this on the water because you’re not going to remember everything but that’s why you use your recorder – most of the time you can pick up your coach’s voice on there so listen to what he’s saying to your crew and write down stuff from that that can be used as calls. I ride in the launch with our head coach nearly every day and I tend to write in shorthand the stuff he’s saying to each guy so I can pass it on to our coxswains for them to make calls with.

For example, (I’m just flipping open to a random page in my notebook), during a practice back in September he was talking to two of the guys about burying their blades too deep through the drive and how part of the reason why they were doing that was because they were opening their backs too early instead of hanging their weight off the handle. I actually remember us sitting in the basin as he explained this for about five minutes but of that five minute long technical explanation, what I wrote down was “don’t confuse hanging body w/ opening backs too early → why Charlie and Sam are going too deep w/ the blades”.

After practice I talked about that with our coxswains and they’ve been able to take that and turn it into a handful of different calls, all relating back to the same concept of suspension. Because this specific issue was originally aimed at those two guys in particular, they’ll occasionally incorporate them into their calls too – i.e. “let’s hang the bodies off the handles and suspend our weight through the drive – Charlie and Sam, stay horizontal here through the water”.

What I’m getting at is the majority of what you’ve gotta do to avoid becoming repetitive with your calls has to happen off the water. Creating a backlog of sorts of the things your coach says to the rowers is a great place to start though because from there you can incorporate that stuff into your calls and spin your own calls off of whatever technical thing he’s coaching the rowers on based on what you’re seeing.”

To that last point, I do this in Google Docs. Every couple of weeks I’ll take all the semi-legible notes I scribble on the launch and dump them into a Google Doc that houses, at this point, three years worth of technical and motivational calls and phrases. Trust me though, your notebook and recorder will be two of your biggest assets here so take advantage of them. How do you avoid being repetitive if your boat keeps falling off the goal stroke rate? The boat I cox sometimes struggles to keep it up and I don’t want to constantly be calling “up two in two,” as I feel like it’s either not working (which is why we keep coming back down) or it gets annoying. Once we get up to rate I try to sometimes call for a “focus 5” to really focus on what the rate feels like and maybe help with building muscle memory of what the slide speed and drive speed should feel like and I think it helps a bit, but sometimes we fall back down anyway.

Also, how do you call a double pause drill (e.g., pause at arms over and at half slide)? Do you say “row” after the first pause, even though they’re not actually rowing but rather moving to a second pause? Or do you not call the pauses/”row”s at all and just let stroke seat take control? (I’m in a bowloader, if that makes a difference.) Thanks!

If for whatever reason you aren’t calling something, whoever’s in bow takes over making the calls, not stroke (and that’s rare too that they’d need to take over doing that). Being in a bowloader though is irrelevant. You don’t need to see them to feel when they get to the first pause and from there you just need to wait 2-3 seconds before calling them to half slide. Wash, rinse, repeat.

With the stroke rate issues, first thing you should do is talk to your coach. Explain that you’re having trouble maintaining the stroke rate and see if they can take some video of the crew that they can then go over with everyone later. This should help you narrow down what technical things you can narrow in on with your calls to help them hold the rate.

There’s plenty of things you could focus on but here’s three to start with..

Get the hands moving out of bow at a speed that matches whatever rate you’re at. You’re not gonna hit a 32 if your hands are coming away at a 26. Hand speed’s gotta match the boat speed. Get the body set before the legs come up too, that way you’re not dumping all your weight into the front end as you try to change direction.

Change direction at both ends in one fluid motion. When the slide/handle stops moving in one direction it should immediately start moving in the other. If you’re hanging at the front end or pausing at the back end the boat’s gonna lose momentum and whatever energy you could be putting into maintaining the rate is gonna have to go into picking it back up again (which is gonna feel super heavy and cause you to fatigue sooner which will also contribute to the rate falling off).

Get the rate on the drive. You’ve gotta build the pressure before the rate so as you’re building between the “off” strokes and the “on” strokes, don’t make it all about slide speed. Make sure the blades are fully buried and that they’re squeezing the legs the catch and getting a solid push off the stretchers that is then followed up by accelerating the handle through the second half of the stroke. If you can get the boat running well that’s gonna make it feel lighter at the catch which in turn will make it easier to pick up and turn around.

Focus fives lose their meaning really fast if you constantly call them without any sort of positive outcome. All you’re basically saying is that they just have to focus on X for five strokes and then they can go back to … not focusing on it. If something feels good, just say that. If you want them to do something, just say it.

I’m assuming you’re coxing a younger crew, in which case there’s not usually enough stability or consistency over five strokes to get a good idea of what good ratio feels like or how (for example) a 22 feels compared to an 18. Instead of doing a focus five, lengthen it out to 60-90 seconds … and be quiet during that time so they can actually feel the boat, process it, and commit it to muscle memory. This is a good thing to do during steady state and you can preface it by saying “the ratio here at the 22 feels pretty good so for the next 90 seconds, let’s maintain this by doing XYZ” … and then let them go.
