“The Coxswain in Winter”

My coaches showed us this article sometime in high school, possibly my sophomore of junior year and I remember thinking “holy shit, somebody else gets it!”. Because of that, I really took to heart what was said and learned to appreciate the winter training season a little more than I had previously.

It’s written by Charles Ehrlich, a former coxswain (Phillips Exeter, Harvard lightweights, and Leander Club) and coach (William & Mary, Oxford lightweights, etc.). I wanted to share it with you guys because I think you’ll definitely be able to relate to this and hopefully be able to take away a few things that you can apply to your own winter training experience. I’ve gone through and highlighted some of things that I’ve tried to reiterate in here and that I think are important for you guys to ponder.

“Winter is the most ill-defined time of year for coxswains. The training shifts to the land and there is not much obvious for the coxswains to do but stand around.

I remember my first Winter as a coxswain. In the Fall of ninth grade (I think that is Third Form, for you Brits out there – 14 years old), we had a physical education program designed to introduce us to all of the sports offered at the Academy, which included rowing. But we really didn’t have a clue. I knew I wanted to be a coxswain, because when I arrived at Exeter the rowers in my dorm looked at me, loud and diminutive, and trotted me down to the boathouse to meet Tom Taft, the boatman (now at Yale). Tom quickly sold me on the sport. But my intro that Fall was brief.

We were finally allowed to join the team for real in late Winter, when we were introduced to the ergs. This was in the days of the Model A, rickety contraptions made out of old bike parts. To provide air resistance, the manufacturers, the Dreissigacker brothers, had affixed plastic flaps to the spokes of the flywheel (actually a bicycle wheel). As the ergs got use, these flaps had a tendency to become dislodged, and would fly at great speed across the room. The footstraps were also primitive, and tended to wear out. So coxswains were employed to hold down the feet of rowers testing on the ergs. Because of the flying flaps, however, this job was considered fit for those coxswains at the bottom of the pecking order. So I spent my first few weeks on the team dutifully holding feet down and ducking to avoid flying flaps, not having the slightest clue what was going on. I remember these enormous looking Seniors teaching me exactly how they wanted their feet held, and when I got it just right they smiled at me and said approvingly: “Keep it up! You’ll make a great coxswain.”

When we weren’t in the erg room, we were doing land-training circuits in the wrestling room or running around the indoor track (Winters in New Hampshire preclude much outdoor training). As far as I knew, I was supposed to join in. I used to enjoy running (a good sport for someone like me with little hand-eye coordination), until I damaged my knee when I was twelve, but even so I limped along as best I could.

The point of all of this, however, was simple: Even though I wasn’t coxing and knew virtually nothing about the sport, there was something I could do to become a better coxswain that Winter.

I could train with the rowers and get in shape with them, while bonding. I could hold feet better than any other ninth grader. And while holding the rowers’ feet, I could look at the odometer needle (these were the days before computers on the ergs) and try to figure out how the needle’s fluctuations correlated with the strokes being taken. Whatever it was, I had a purpose.

Most coxswains going through Winter training at least come in with a little more background and do not have to feel like tools or glorified footstraps. But whatever it is a coxswain does in Winter, it must contribute in some way towards learning how to be a better coxswain in Spring.

Rowers hate Winter training. People row because they enjoy rowing, not because they enjoy sitting on ergs, lifting weights, running up and down endless stairs, or splashing around monotonously in the tanks. But they put up with all of this for one reason: it gives them skills which will make them faster in the Spring. It is frustrating waiting for the ice on the Charles River to melt (or the floods on the Isis to subside). But if approached with the right attitude, Winter training allows rowers to emerge in the Spring with an increased knowledge of their own capabilities.

Coxswains must approach the Winter with the same attitude. Too often, coxswains only make token appearances at the boathouse. The logic is, of course, that off the water the coxswain is not necessary. Certainly, it is true that it matters not in terms of boatspeed what sort of physical shape a coxswain is in. Therefore, many coxswains figure they’ll use the free time to go study or something rather than trying to figure out how to become a better coxswain.

Winter is a great time for coxswains to work out – time they usually spend sitting immobile in the stern of a boat can now become workout time. The crew really does not expect the coxes to set any sort of speed records, so if they are not the most athletic specimens in the world that is no problem. But working out with the crew accomplishes several objectives. First of all, the rowers appreciate the effort and that effort alone is all that is necessary. They will only gain respect for a coxswain willing to put in the effort. Furthermore, when the cox needs to ask the rowers for superhuman effort during a race in the Spring, the rowers will know that the cox knows what he is asking for, and that will make it easier for them to respond. And that leads to another underlying truth: that the coxswain really will understand what he is asking for, because the coxswain has been there himself.

I have erged myself into oblivion: one year at CRASH-Bs I blacked out with about 800 meters to go, yet somehow finished the piece (albeit slowly). The next thing I remembered was forty-five minutes later when I awoke on a cot in the Red Cross observation area where they had administered oxygen. When I asked a crew to row until it passed out, I knew what that was like and the crew knew it.

I did the CRASH-Bs every year as an undergrad, as did most of my fellow Harvard lightweight coxswains. We also had a Christmas Challenge contest over the Christmas vacation, where exercise added up to points. Our coxswains regularly exceeded the team average in points accumulated over the break. I think this helped us to be better coxswains.

If a coxswain has a physical problem and cannot do a certain workout, the rowers will understand. No one wants to see their coxswain drop dead of an asthma attack. Since I could not run because of my knee, and rowers had priority on the ergs, I spent many practices observing the upstairs of Newell Boathouse on one of the stationary bikes in the corner. Since I was unable to do two legs of the triatholon because my knee (Harvard’s triatholon, in December, is erging, running, and a stadium – I could only erg), I have distinct nightmares of having to do three times the erg (that’s 22.5K, a long time to spend on an erg especially for a coxswain-weight person who has been coxing all Fall and has only just recently begun to train). The important thing, though, was not necessarily doing exactly what the rowers were doing but doing as much as possible.

One of my freshman coxes came to me in tears a few Decembers ago. Her asthma was acting up so badly that she could not work out with the guys as we moved onto land. She was crying because she thought that she was going to have to quit. I explained that she could still cox even if she couldn’t work out. But she feared that it would count against her if the rowers saw the other coxes working out and she just sat there. But they knew she had bad asthma and had no desire to see her suffer like that. There was always something else she could do: encourage them, help me time, get them water, or my old stalwart: hold down their feet while they erged. Whatever she did would help her become better. The rowers just needed to see her there doing whatever it was she could do.

Ergs are a tricky topic. They play mind games with rowers. A little computer readout basically says to the rower: “Ha ha! You aren’t pulling hard enough!” It is hard for rowers to overcome this mental problem, and so they react to it in different ways. Every rower has different approaches to coxswains on the erg. Some like to be yelled out like they are in a boat. Some like to be told specific things (how fast someone two ergs over is going, or technique pointers as they get tired, or reminded about some dude at Princeton). Some, who in a boat might like a lot of chatter from their coxswains, want complete silence. Most rowers get downright ugly when they erg if a coxswain crosses whatever line it is that they have drawn between their pet likes and dislikes. Coxswains must learn not to take it personally if a rower who may think highly of their coxing on the water suddenly starts shouting obscenities at them from an erg. It is better not to cross the line, and let the rowers have it entirely their way.

But being there for erg tests is nevertheless instructive. It is a chance to isolate rowers individually and break down their psyches. Since coxing on the water is 100% mental and all about maximizing speed through mental manipulation, it helps to know as much as possible about each rower. Besides seeing what sort of chatter each rower responds to, the coxswain should also ask the coach what he is looking at when he observes erg tests.

I watch the rowers’ pacing and rhythm as they respond to different situations and levels of exhaustion. I watch how their tech holds up. I watch their faces and see if I can read their minds. Coxswains do not get this sort of close-up view of everyone when they are sitting in a boat – so an erg is a good place to inspect the rowers’ psyche. Rowers learn about themselves isolated as individuals when they sit on ergs. The coaches learn about them isolated as individuals. The coxswains should take advantage of the same opportunity. Watch. Observe. See what can be seen that cannot be seen from the coxswain’s seat in a boat. If there are any questions, ask the coach.

Similarly, the coxswains should use tank sessions to get insight into each rower which cannot be gained from the boat. Part of a coxswain’s on-the-water job is to get the crew to row better. That means translating the coach’s technical objectives into more proficient actual rowing. After a certain period of time, a cox should be able to coach effectively from the coxswain’s seat. But one way to double check this skill is to pay attention in the tank. Stand at the stern of the tank and observe the blades, then watch from different angles to see what each rower does which makes the blade do what it does. Listen to the coach. If the tank session is being filmed and analyzed, make sure to attend the analysis. It is not just the rowers who learn in the tank. While a cox may feel like he is just standing there while the rowers work, the observation is critical.

If, of course, the cox gets guilty just standing around during tank sessions, then this is also the perfect opportunity to hop into an empty seat if there is one. Coxswains do not normally get enough opportunity to learn to row themselves. A tank is a good place to learn. If they are lucky, the coach will not skip the coxswains when doing filming. Going through the stroke, trying the same drills the rowers are working on, and basically coordinating the motion is a great way to understand the mechanics of rowing better. Again, it does not matter how odd the cox looks in there, every little bit helps the learning process.

To do that means knowing as much as possible about each rower and about what the coach is trying to get across. Winter is a great time to step back. We may not know which crew each coxswain will sit in, nor do we know the line-ups of the rowers, but that should not prevent the coxswains from making progress.

The coxswains’ schedules do not have to match the rowers’ exactly every day – since these are not water practices which need the coxswain there in order to happen, there is more flexibility. Coxswains can look at their own schedules, and mix and match the times they come down in order to observe particular bits of practices and to join in with their own work-outs. Also, it is useful to set up a different time during the day to come in and meet with the respective coach. This time can be spent reviewing films (of recent tank sessions, of Fall water practices, or of the World Championships), or simply talking about the objectives for the upcoming season and what the rowers need to be working on now. This is useful for the coach as well, because it provides the coach valuable feedback about the squad. Also, it will be important that the coach have an excellent working relationship with the coxswains on the water during the season – communication during the Winter both improves the working relationship and makes sure that the coxswain is on the same page as the coach going into the season.

Also, it is useful to set up a different time during the day to come in and meet with the respective coach.

The critical thing for all coxswains to remember is that they are always learning. Every time they go down to the boathouse – even if it is only for a land practice – they should come away thinking, evaluating what they have learned that day. If they are not sure, they should talk about it with the coach or other coxswains. Coaches often neglect their coxswains – it is a natural tendency. Coxes should realize this and not be afraid to approach the coach directly, or to chat among themselves.

Every time they go down to the boathouse – even if it is only for a land practice – they should come away thinking, evaluating what they have learned that day.

The final piece of advice I had for the coxswains assembled at this clinic was that they get their family to buy them a whole lot of warm and waterproof clothes this holiday season. When they return to the water, they will need it. After the return to the water, the weather is still quite cold. And the coxswain is in the coldest seat in the boat. Dress warmly.”

My challenge to you is to pick something from here that you are capable of doing and commit to doing it for the rest of the winter season. Don’t be a wallflower at the boathouse! Question of the Day

I’m being heavily recruited to a few top tier men’s rowing programs (UW, Cal, Princeton) to cox. I’m obviously really incredibly thrilled but I’m also so nervous and afraid that I’m really not good enough to do well on that level. Do you have any suggestions for boosting self confidence when it comes to the whole recruiting process? I know they’re recruiting me for a reason, but I just don’t know if I’m that good.

Princeton? You’re good. Those programs don’t mess around and like you said, they’re recruiting you for a reasonWhat I’ve learned over the years though is that there’s really just no point in thinking you aren’t good when you have people around you telling you that you are. They wouldn’t be saying it if they didn’t believe it and if you weren’t giving them some reason to think it.

I’m reading “Boys in the Boat” (highly recommend) and there was something I read the other day that describes coxswains much more eloquently and soulfully than I ever could.

“From the moment the shell is launched, the coxswain is the captain of the boat. He or she must exert control, both physical and psychological, over everything that goes on in the shell. Good coxes know their oarsmen inside and out – their individual strengths and vulnerabilities – and they know how to get the most out of each man at any given moment. They have the force of character to inspire exhausted rowers to dig deeper and try harder, even when all seems lost. They have an encyclopedic understanding of their opponents, how they like to race, when they are likely to start sprinting, when they like to lie in wait, etc.

Before a regatta, the cox receives a race plan from the coach and he or she is responsible for carrying it out faithfully. But in a situation as fluid and dynamic as a crew race, circumstances often change abruptly and race plans must be thrown overboard. The cox is the only person in the shell who is facing forward and can see how the field is shaping up throughout a race, and he or she must be prepared o react quickly to unforeseen developments. When a race plan is failing to yield results, it is up to the cox to come up with a new one, often in a split second, and to communicate it quickly and forcefully to the crew. Often this involves a lot of shouting and emotion.

In short, a good coxswain is a quarterback, a cheerleader, and a coach all in one. He or she is a deep thinker, canny like a fox, inspirational, and in many cases the toughest person in the boat.”

You would not be being recruited by some of the top programs in the country if you didn’t do and embody every single thing in that paragraph. You just wouldn’t so stop doubting yourself. You’re not jumping straight from high school into the varsity eight. You’re not expected to be that level of amazing yet. You have plenty of time to soak up as much information as you can, learn from every practice, race, and experience you have, and get to that level. Right now you’re at the level that they want for their freshmen program and given the schools you listed, you know their standards are pretty high. They wouldn’t be pursuing you if they didn’t think you met and have the potential to surpass those standards.

You have to believe that you’ve got some talent otherwise why would you have applied to those schools, academics aside? Whenever you’re starting something new there’s always going to be those seeds of doubt that pop up and make you question everything but the key is knowing how to shut them down immediately by reminding yourself of all the positive attributes you have that have gotten you this far and will continue to take you places in the future. You’ve got them, it’s just about reminding yourself of what they are. Stop questioning yourself and start believing in yourself.

About two weeks ago I wrote a lengthy post in response to a question I got that basically asked what rowers do that piss off their coxswains and how they can avoid doing such things in the future. After putting that post together I wanted to give rowers the same opportunity to tell coxswains what they do that pisses them off.

Related: I consider my crew to be very lucky. We possibly have one of the best coxswains around. She can steer like a BOSS and has the patience and the nature of a saint. However I think we pushed her to her limits at one point and I don’t think I have ever seen her that angry. I often read this blog and I always read tips on what makes a great coxswain, how to deal with your rowers, and things not to do however I would like to hear from a coxie’s point of view is what are the things that rowers do that really sets you off edge and how we can avoid those things. I know coxies are all different (…and I have had some interesting ones at times) but it would really help if you could give some pointers from a coxswain. As rowers our biceps are sometimes bigger than our brains so it would help if you could give us some insight. Thanks…oh, and great blog!

Over the last week I’ve gotten even more feedback than I did for the first post (read into that however you want) and even though a lot of it is really obvious stuff, I think it all bears repeating, especially for novices who might not know to not do these things. The fact that it is so obvious though means that it should be an easy fix.

Keep repeating things that aren’t working

Meaning you’ve been saying “stop rushing” for about 10 minutes and everyone is still rushing. You need to be able to recognize the problem, say how they should fix it (which means you’ve got to have a solid understanding of technique), and what specific changes they need to make to get back on track. Repeating the same thing over and over is lazy, not to mention whatever you’re saying loses its meaning and leads to you getting tuned out.

Obviously no one’s saying that you shouldn’t eat or that you should hide all traces of food when the lightweights are around. What they’re saying is that it’s a real asshole move to stuff your face with food in a “haha I get to eat and you don’t, suckers” kind of way.

In that same vein, another thing that came up, regardless of whether you’re coxing lightweights or heavyweights, is not being aware of your own weight (or straight up not caring). I’ve talked about the issue of coxswains and weight before and the fact of the matter is, we are expected to be as light as possible because we are literally dead weight in the boat. It’s part of the job and a responsibility your teammates will expect you to take seriously (especially if you’re coxing lightweights).

Yell at the rowers for talking in the boat while you carry on an unnecessary conversation with the stroke seat

I talk pretty frequently about how you need to talk to your stroke seat and communicate with them throughout practice – obviously you should keep doing that. What this rower was getting at is that everyone else in the boat gets really irritated when you tell them to stop talking but then you immediately turn around and start talking with your stroke about stuff completely unrelated to practice.

While you’re on the water, try to keep everything focused on whatever you’re doing that day and not on anything that isn’t related to rowing. Along this same line, when you are talking to your stroke (or stern pair, really), don’t talk into the mic, regardless of whether you’re talking about rowing related stuff or not. It’s distracting to everyone else and can sometimes generate a lot of opinions on something that don’t really require everyone’s input. If you’re talking about something that effects the entire crew, talk about it with your stroke first (with the the volume off), determine what needs to happen, and then give the rest of the boat the pertinent information.

No aggression during races or pieces

The rowers feed on your energy and if you’re not engaged in what’s going on, how do you expect them to be? Don’t worry about sounding silly or stupid or whatever. If that’s how you feel about getting louder during pieces you’re probably in the wrong sport.

Getting distracted

You are the eyes and ears for eight other people – you can’t be ogling whatever is happening on shore or pointing out things that have nothing to do with practice. Stay focused and present in your boat.

Messing up the count or sides

Starboard is right, port is left. It’s OK if you accidentally skip a number – as in one – when you’re really into a piece and doing a power ten but that’s about all the leeway you get. I occasionally do it and I know it immediately but the rowers don’t tend to notice it because they’re focused on whatever I’m telling them to do. If you go from 4 to 7 though, that’s an issue.

An even bigger issue with messing up the count that someone brought up is calling “x” number of strokes to the line multiple times. Don’t. Just don’t. Start practicing judging distances while you’re at practice so that when you’re racing you can gauge how far you are from the line and call the final 20 appropriately.

Talking down to the crew

This is the fastest way to lose the respect of your boat. Respect is a two way street and if you’re not willing to give it, you sure as hell can’t expect to receive it. You’re not perfect and as much as we’d like to think we don’t, we make mistakes too.

Being a coxswain requires a lot of self-control too because it’s easy to get an ego when you’re 14 or 15 years old and you’re given the responsibility and power that comes with being a coxswain. We all have shitty practices but it’s never any one person’s fault. It’s not your right or place to act like the quality of practice or a race rests solely on the shoulders of the rowers.

Not giving or withholding info about the race

You have to relay to the crew what is happening during the race, specifically and most importantly where they are, how far in they are, and how many meters are left. They don’t want to feel like they’re rowing an endless race because eventually their minds are going to give out. You have to keep their brains in the game (or race, rather) and tell them what’s happening. Withholding info because you think it’ll bring them down doesn’t help either. If they’re down, tell them. They don’t want to know that they’re not in first, obviously, but at the same time, they do.

Blaming the rowers for your mistakes

Big mistake. Big. HUGE.” If you make a mistake, who cares? Admit it, learn from it, don’t do it again. There’s never an excuse to blame something you did wrong on someone in your boat.

Have boat meetings to discuss what to call during a race and then not calling what the rowers asked for

There’s a simple way to avoid this: write. everything. down. Try to hold these meetings ahead of time (at least a day or two before the race) so you can start incorporating the calls when you do practice pieces, that way it becomes ingrained into your “muscle memory”. If you can’t do that, write it on a post-it note and tape it beside your cox box. If you ask your rowers to tell you what they want and then you ignore it, that’s going to cause a rift. Saying “oh I forgot” isn’t an excuse either because, like I said, you can easily write it all down and bring it into the boat with you.

Being indecisive

Commit to something. Don’t debate and go back and forth because each time you do it, the confidence your boat has in you goes down exponentially. They want to know that you have control over the situations you’re in and if you’re constantly questioning yourself or what you should be doing, that makes it hard for them to focus on what they should be doing. It’s better to commit to running into a bridge than to debate back and forth and then hit it because you couldn’t decide which side to pass the pier on.

Letting rowers walk all over you

Pretty self-explanatory, I think. You’re expected to act like and be a leader, which means being assertive and, like I said in the post about respect, not inviting contradiction.

Whoever sent this, bless you. Seriously though, who taught you this?! If you do this, stop. You have cables attached to a rudder for a reason. Use them to steer and get a point while you’re moving, not the rowers.

In addition to these things, I would encourage talking with your individual boats and asking them if there’s something you do that they’d prefer you didn’t. Don’t take what they say personally – remember, it’s coming from a helpful place. If your rowers aren’t comfortable saying stuff to your face, talk to your coach about doing regular coxswain evaluations so the rowers can anonymously provide you with some (presumably more honest) feedback.

I get emails and questions from coxswains all. the. time. that read like lyrics from an Aretha Franklin song.

“All I’m askin’ … is for a little respect.”

They want to know how to get their boat, their coaches, the team, etc. to respect them because they are coxswain, hear them roar. I applaud the tenacity and enthusiasm but there are some things you’ve gotta understand first, starting with the fact that wanting, earning, getting, and deserving respect are four completely different things. You might want respect and feel like you deserve it but you have to earn it before you get it.

I’m not going to say this is a foolproof guide to gaining respect but it’s a start.

You have to give respect to get it in return. You’re in charge of the rowers but you’re not and they have to obey your commands but at the same time they don’t. It’s a respect and safety thing. It starts out as pure safety and then as you spend more time on the water together it blends to a mix of the two. This is really where it all begins. You get thrown in the boat as a novice after hearing from your coach that the rowers have to listen to you because you’re the coxswain, it’s your job to be in charge, etc. and we instantly develop this Napoleon complex and think we’re the shit because we get to boss people who are bigger than us around. Nope nope nope. If you get in the boat thinking that the rowers are your minions out to do your bidding, you’re setting yourself up for apocalyptic failure.

In the beginning they have to listen to you because they don’t know what they’re doing and by being in your position it’s assumed you do (even when you don’t either). Someone has to tell them what to do and they have to listen because…they just do. As you start coming together as a boat — as a crew — they start listening to you not out of necessity but because they trust you and your judgement (on everything…). In order for this to happen, you have to gain their trust and in order to do that, you have to afford your crew the same level of respect that you desire in return.

Be in control of every situation by staying calm and composed

The strongest leaders are the ones who can silence a crowd without raising their voice. Yelling or being loud just to be loud doesn’t mean you’re taking charge — it means you’re straining your vocal cords for no reason.

Show up

Show up physically (never on time or late, always early), emotionally (what happens outside of crew stays outside of crew, don’t start or perpetuate unnecessary drama, etc.), mentally (be ready to do work and get shit done), and spiritually. If you’ve rowed long enough, or maybe if you’ve only rowed for one season, you know what I mean by “spiritually”. It’s that feeling you have when you show up at the boathouse and get on the water that can’t be explained to anyone who’s never experienced it. This quality must be infectious in you — when your crew isn’t feeling it one day, they should be able to look at you and feed off your energy.

Experience “the dark place”

Have you ever seen a rower doing a 2k or looked into your stroke’s eyes during an all out, balls to the wall piece, and been able to see hell in their eyes?That is the place I’m talking about. Soldiers won’t follow a general into battle if the general has never been in their shoes before. It’s not about pulling a certain split or getting a certain time; if your 2:04 split makes you feel the same way your rower feels when pulling a 1:39, so be it. The numbers don’t matter. It’s about the toll being put on your mind and body.

One of the biggest ways to gain the respect of your crew is to never ask them to give more than you could give yourself. Don’t say “I know you’re hurting” if you’ve never experienced what they’re going through. Wherever and whatever the dark place is for you, go there every once in awhile to remind yourself of just how strong your teammates are. Every time you finish I guarantee that you’ll be newly enlightened with an even greater sense of admiration for what they put their bodies through. (Don’t make the fatal mistake of confusing hero worship and respect though.) Remind yourself of that “wow, these guys” feeling every time you call for a power ten or the build into your sprint or “everything you got, put it on the line, right here“.

No matter what the situation is, its never “you” and “them”, it’s “us” and “we”

This can not be emphasized enough. You are not eight rowers and one coxswain. There is not an invisible divide between the stroke seat and the ninth seat. You are ONE crew. That subtle change in linguistics says a lot and it’s something I really pay attention to as a coach. You want your teammates to consider you as part of the crew?Act like one. When talking about your boat, it’s never “they’re doing this”, it’s “we’re doing this”. “They” didn’t row poorly, “we” rowed poorly. “You” don’t want this, “we” want this.

When you say “they”, it’s as though you’re excluding yourself from whatever follows. “They” had a bad race. “They” had a great day on the water. Don’t you think you played a part in that? If you only include yourself in the positive and not the negative, what do you think that says to your teammates? That you only want to be involved in their success but never their failure. On the flip side, if you never include yourself in the positive it gives off the impression that you’re not considering your own contributions, which opens the door for the rowers to not consider them either. I’ll say it again — you are not eight rowers and one coxswain. You are ONE crew.

Always learn from your experiences, positive and negative, on the water and off

Every opportunity is a chance to learn something new or reinforce something you’ve learned previously. You should be soaking it in every chance you get. You can’t do that if you consider yourself anything less than a sponge at any given moment during practice. That glazed over, “kill me now” look in your eyes during winter training? Yea, stop that. Your coach is talking to 3-seat on the water about keeping his inside shoulder relaxed and you’re staring at the group of people picnicking on shore? Yea, stop that too. You can read about technique all you want but reading is only going to take you so far. It’s a book sense vs. street sense kind of thing. You need to be in the boat, in the launch, watching video, etc. Your rowers notice when you’re taking advantages of these opportunities and your coaches absolutely notice when they hear you make a call based off of something they said individually to a rower (or even to the crew as a whole). It shows that you’re invested, engaged, and doing your part to make the boat go fast.

Rowers add meters to their stroke by erging, lifting, etc. You add meters to all of their strokes by filling your brain with useful information that you’ve attained through every avenue possible, not just from reading a blog online (although that’s a good start, if I do say so myself), and then delivering it in the most effective way(s) possible. In a similar vein, don’t coach beyond your level of experience. If you’re a novice coxswain, don’t try to cox like you’ve been doing it for ten years. I understand the intentions but more often times than not it comes off as obnoxious and your coxing ends up being just plain bad. Don’t cox what you don’t understand.

Reaction time is crucial

One of the first things I was taught as a novice was that you have to be able to experience, analyze, and react to situations no less than five seconds before they happen. You have to anticipate everything and anything. Ten different scenarios have to be going through your head at any given time and you’ve got to have a plan for every single one. Something that hurts novice rowers in the earning respect department is having horrible reaction times to what’s happening on the water. This usually occurs more when they’re coxing experienced crews but novice crews can also tell when their coxswain is showing up to the party late (and not in a fashionable way).

Your rowers shouldn’t have to take control of the boat because YOU should already have it under control. If rowers are calling for something to happen or telling you to do/call something, that’s a problem because you should have already done or called it. You earn respect from your rowers by demonstrating an unwavering capability to take control of a situation if and, most especially, when the situation warrants. This also relates to what I said at the beginning — calm and composed, never freaking out. For clarification/elaboration, reaction times doesn’t apply only to a situation that could be considered dangerous. It also applies to you calling for the starboards to lift their hands immediately after the boat goes offset, telling the crew exactly what needs to happen in order to recover from a crab and get back into the piece, etc.

Stand up for yourself and always be confident in your calls, decisions, and actions

Your teammates, including other coxswains, are only going to be assholes to you if you let them. If they think they can get away with it, nothing’s going to stop them from telling you to shut up, stop being such a goody two-shoes, or to straight up fuck off. You are in a position on the team that invites a lot of criticism and you have to have a thick layer of skin to deal with it. Confidence is non-negotiable. If you question yourself every time you do something or you let people walk all over you, no one is going to respect you because you don’t respect yourself.

Something I heard a college coach tell a novice coxswain a few weeks ago was “don’t invite contradiction”. I’ve heard that phrase many times in many different situations over the years and have always liked it. A coach I worked with this year said that he’d rather have a coxswain steer directly into a bridge than debate about what to do to avoid it in the five seconds before they hit it. Sticking to your convictions, regardless of whether the outcome is good or bad, is important. Being able to defend why you did something is better than doing something and not having a reason for why you did it.

Ok, so I’m a novice coxswain. I’m the only coxswain my team has, but we have 2 eights of girls, so the JV cox coxes the B Boat while I cox the A Boat. My coach told me that even though I have the A boat right now, I can be bumped down. I want to know if you have any advice for a novice competing with a more experienced coxswain? I’m really trying to just be confident, but is there anything else?

Commit to learning (about rowing, coxing, your rowers, yourself, etc.). Be coachable. Listen to everything your coach says and use what they say as calls on the water. I never realized how big a deal this was to my coaches until I became a coach. Hearing your coxswains repeat something that you said to the rowers is awesome because it shows that you were paying attention, you know why the coach said what they said, and you recognize why it’s important for the rowers to keep hearing it.

Exude confidence in everything you do. Do everything like you know it’s right unless someone tells you otherwise. Be a little cocky but never obnoxious. Respect your teammates. Be a hardass when it’s necessary but know when to turn it off. Don’t settle for anything less than the best. Push your rowers. Act like an experienced coxswain. Ask for constant feedback from your rowers and coach(es) and use it to help you improve. Be humble with the positive feedback and understanding with the constructive criticism. Make your rowers want to come to practice and always act like you want to be there. Have fun. You have the best spot in the boat but you also carry the most responsibility. Strive to be great.

Best advice you have for a novice cox seat racing aiming for a varsity boat?

Focus. Be determined. Keep your nerves in check. Make your calls strong and your actions aggressive. Be smart. Be safe. Do what you’ve practiced and what you know how to do. ACT like how you think a varsity coxswain should act. Conduct yourself accordingly on the water. Be a good sport, win or lose. Give feedback and accept it in return. Be confident in your decisions and commit to executing them.

Part of coxswain selections are how safe you are and if you can keep the boat safe in different situations. How would coaches determine your safety-ness?

In no particular order, I’d look at:

Whether or not you follow the traffic patterns (and before that, if you know what the traffic patterns are)

What your steering is like (are you a straight shooter or a drunk driver?)

How you handle high-volume days on the water when there’s a lot of traffic (i.e. on any given day you’ll encounter numerous other crews, launches, sailboats, tour boats, duck boats, kayakers, SUP-ers, etc.)

Are you calm in stressful situations or do you easily lose your composure

Do you follow instructions (this is huge)

Are you trustworthy (can I send you off by yourself for a few minutes without supervision and trust that you’ll execute practice accordingly, keep the crew safe, etc.)

Are you careful with the equipment

How well you handle inclement weather situations

Whether or not you used basic common sense

The last one is big for me personally and is probably the number one thing I would like at if I were evaluating how safe a coxswain is. Being aware of potentially dangerous, unsafe, or atypical situations and doing everything you can to avoid putting your crew in harm’s way is one of, if not the most, important responsibility of a coxswain. Common sense can and will keep you and your crew safe 98% of the time but being able to master everything I listed above will be of great use to you. Better safe than sorry, every time, all the time.

I know a coxswain’s number one job is to steer straight but one of my fellow rowers decided that sounding aggressive and making good calls is what MAKES a cox. There’s a girl who she says “just sounds like a cox” but hasn’t perfected steering/navigating yet. The view is that you can teach a cox to go straight/proper channels with time but you can’t teach them to sound passionate, aggressive, motivating, etc. What do you think?

Yea, I mostly agree. It’s very easy (well, not easy, but easy by comparison) to teach the basic skills – steering, what to say, etc. – but it’s damn near impossible to teach a coxswain how to be passionate, encouraging, assertive, intuitive, self-aware, etc. if they aren’t already all of those things.

When I was a novice people told me I sounded exactly like a coxswain should before I’d picked up any of the actual necessary skills because the majority of the personality traits of a coxswain are my part of my natural personality. It’s just who and how I am so already having that foundation in place made coxing come very naturally to me. My coaches could focus on teaching me how to steer, spot technical inaccuracies, etc. and know that I had everything else already covered.

What makes a coxswain is both set in stone and completely flexible. As experienced coxswains, we all just kind of know what makes a good coxswain in the general sense but what makes a good coxswain to each individual crew can be completely different. The basic stuff (steering, execution, leadership, etc.) is all a given – you just cannot be a good coxswain if you aren’t strong in those areas – but your individual style is what makes you good for your crew.

Is it better for a cox to be feared or loved?

To quote Machiavelli…

“Here a question arises: whether it is better to be loved than feared, or the reverse. The answer is, of course, that it would be best to be both loved and feared. But since the two rarely come together, anyone compelled to choose will find greater security in being feared than in being loved.

It is much safer to be feared than loved because … love is preserved by the link of obligation which, owing to the baseness of men, is broken at every opportunity for their advantage; but fear preserves you by a dread of punishment which never fails.”

I had to write a paper on this question for a philosophy class I took in college and even though my professor had no idea what I was talking about, I used coxing as an example, supported by Machiavelli’s quotes from “The Prince”.

I used slightly contradicting but still relevant examples from Julius Caesar as well. He was loved by members of the army but wanted to be feared by the general public and senate, whom he didn’t trust. My professor described this part in layman’s terms as “if they aren’t with you or if they won’t follow you, at least they’ll be afraid of you”.

To summarize, I agree with both Machiavelli and Caesar. It is safer to be feared because the thought of disappointment or punishment in return is stronger than the obligation of love, BUT it is also better, to an extent, to be loved by those closest to you (via a sense of loyalty or camaraderie) and feared by those who aren’t with you (say, an opposing team or boat). I hope that makes sense – love with a healthy sense of fear from your crew and 100% fear from your opponents.

As a coxswain, I guess you could say this is my first actual leadership position. I’ve had a little experience with being in charge of activities, but never the safety of a 30 thousand dollar boat … or people. What would you say makes an effective leader? Most people if they are, are born leaders. How would you bring that out of someone, if that’s even possible?

One of the most important parts of being a good leader is being engaged, so be involved with the team. The more involved you are, the more likely people will be to look to you as a “team leader”. Also, be assertive and know the difference between that and just being bossy. Don’t wait to be told to do something either, just step up and do it. The more time you spend on the team and with the coaches the better you’ll be able to anticipate this. In the mean time though, just always be willing to do whatever needs done. If you don’t know how to do something, partner up with someone who does so you can learn.

Observe your team captains and what they do, how they act, etc. You can also always ask them or one of the more experienced coxswains for advice on how they’ve become better leaders over the years. Coxing is, in my opinion, 99.9% using your common sense and that alone can go a long way in helping you develop your leadership skills.
